What everyone got wrong
The framing that dominated 2024 was risk from AI. Model hallucinations. Prompt injection vulnerabilities. Non-deterministic outputs in production. All real — but they led engineering teams to treat AI governance as a separate track, a new checklist layered on top of existing processes.
That framing is wrong, and it's expensive to be wrong about it. The practices that govern how AI-integrated software behaves in production are the same practices that govern software generally — they're just under more pressure now. Architecture Decision Records matter more when model selection carries organisational risk. Dependency management matters more when AI SDK behaviour changes with a version bump. Branch protection and PR review quality matter more when the volume of generated code is compressing the attention available for review.

Velocity Governance is the discipline of maintaining engineering practice quality as development speed increases. It's not a framework for slowing down — it's a measurement approach for understanding whether your practices are keeping pace with your output.

What this means in practice
Velocity Governance isn't a methodology to implement — it's a posture to maintain. The teams that handle AI integration well aren't the ones with the most sophisticated AI strategy. They're the ones whose underlying practices are strong enough to absorb the pressure that higher velocity creates.
That means the question for engineering leaders isn't “how do we govern our AI tools?” It's “are our practices — the ones that were already there — holding up as the speed of development increases?” Those are different questions. The first leads you toward AI-specific policies and checklists. The second leads you toward measurement.
The 10 standards above are a starting point for that measurement. They're not comprehensive and they're not a replacement for the full assessment — they're the canary. If these standards are weak, the rest of the picture is usually worse. If they're strong, you have a foundation worth building on.
